i feel like the only way germany could've stood any chance is if it just calmed down. if they only invaded a single country at a time, avoided attacking alliances, and slowly built up, and started the war a year later, they may have had the resources to survive, especially if they managed to keep the allies from realizing it for a while. however, germany was too focused on ideology in real life, and it would've looked bad to the nationalists if they just sat there for a couple years.

How Hitler could have actually won:
Stop at invasion of Poland
Do not invade the USSR
Focus all of the resources of captured European territories on developing atomic weapons

Hitler could have realistically put a lot more money and energy into their atomic program earlier on, or used a vast amount of resources to make atom bombs quickly

Interestingly, the next to last point is actually the worst of them all. It's the most unrealistic as it would require the whole ideology of NS Germany to be different. Ally with "subhumans"? Leave them "Lebensraum"? It would have been absolutely unthinkable. Also, there were plenty of collaborators and Quislings anyway.

Germany told italy to not do funny buisness and mussolini thought he could do his own stuff. Germany magically abandoning its entire goal of making eastern europe a slave colony and making a ukrainian and belorussian puppet regime that will magicly fix the german deficit of raw ressources

Theres 3 major things that would've had to take place before the war for it to be winnable. Staying aligned with China, don't switch it up. This might keep America out of the war against Germany. Allying with Poland, Latvia, Lithuania, Estonia, Finland, basically any nation afraid of being invaded by the USSR. Danzig, Poznan, etc, can all be taken after the Soviet threat is eliminated. And finally, avoid war with Britain at all costs. If done the way I think, Germany could form a sort of economic bloc of eastern nations and achieve autarky with formerly Soviet resources. This does not line up well with their policy of expansion though. They'd have to give up on the idea of lightning fast conquests and take a more European Union type approach. I think they could use that to achieve their goals, but they wouldn't think the same way.

Battle of Britain: The Battle of Britain was only against Fighter Command, a specific section of the RAF. The RAF still had fighter planes up North covering Scotland, which would keep fighting on even if all of Fighter Command died in a day. Its very hard for Germany to win the Battle of Britain.

Balkans: Yes, this is a bit of a sideshow in Oct 1940. But at the same time, it also cost Britain her chance to smash Italy and invade Tripoli, before Afrikakorps comes into play in Feb 1941. This could go either way.

Leningrad: Fighting in Leningrad would be a horror attrition battle that Germany can't afford. The siege was pragmatic, if anything else. the Germans were horribly limited.

Stalingrad: Germany had to push a ridiculous distance to even hit Stalingrad. Theyd need to make the push even further. Also, theres the issue of not even hitting the precious Baku oil fields that they need.

Harsh Occupation: This is entirely based on Lebensraum being an ethnic cleansing of the farmland, to feed Germany in perpetuity. The Germans might have a soft touch, but they wont be Nazis.....

Ignore Africa: Africa delays, I'd imagine you'd still have to concentrate a huge Air Force effort in the Mediterranean. Italy is very defensible though, so perhaps the resources saved might be of better use, since the Allies dont quite have a quick way to take Southern Europe. This might not win them the war, but could be useful too.

Easiest ways I can think of changing the outcome
1: Don’t kill Rommel
2: Embrace new technology (assault rifles, machine guns etc)
3: Listen to your officer corps (Don’t fight them on mechanized infantry divisions)
4: Use Soviet sentiment to pose the Soviets against the allies (Russia still big mad over losing like half their country to Treaty of Versailles)
5: Communicate with Japan, do not ignore them and leave them to their own devices (Essentially negate Pearl Harbor and keep the Japanese fighting in Russia and Asia. Perhaps direct them to go against the ANZACs to further reduce British Imperial power.)
5: Share technology and innovations between your allies.
6: After beach-head was established in the Soviet Union focus instead on defensive measures and supply line reinforcement. Strongly fortify your positions and send those assets that would be blitzing to other theatres of war or conflict areas.
I’m sure Italian forces do better in battle when they march with Panzers.

The reality is that there was no reality in which the axis won, they had far too many factors going against them, and could not have possibly have stragegized their way around America entering the war once we eventually decided to get off our asses and stop a literal genocide.

Animarchy did a good video on the Battle of Britain. He talks about the history of why Germany would probably never win and uses a older simulator game to show how they might’ve won.

The short of it was, Germany’s lack of intelligence assets and internal cooperation between branches, as is custom with a proper dictatorship, meant they had no idea how British air Defence worked or how much damage they were doing

A lot of the suggestions people make on how the Germans could have won make the same mistake: they think Hitler listened to good ideas and made sane decisions. He spent the whole war overruling suggestions and pleas from all sections of his armed forces.

as an italian and person who loves history, I have the luck to use my language to study indeep about the fascist regime. In summary, I can say two things that you greatly showed in a brief explaination: 1) Mussolini planned to conquer Greece since the Incident of Corfù, even if Greece was under the profascist metaxist regime, Italy planned to make Greece a colony or satellite (not a beautiful thought for the same people who freed themself against the ottomans in recent history); 2) the PNF suffered of a silent internal split about the german alliance question, which fueled what happened in July 1943, so yes a scenario where the germans didn't babysitted the fascist sand-castle regime, it would've meant an earlier fiasco for Mussolini's figure and so a pro-allied coup would've happened easily

The "alliance with the slavs" was even a lucky thing for the Axis to happen irl, because the SS, Wehrmacht and the ministry of Rosenberg permitted that against Hitler's will, who was most of all a slavophobic person since his young age. The autonomy for Ukraine was immediately abolished, and the only autonomy slavs had were the small Lokot Republic, with his ruler Kaminski falling from Himmler's grace quite quickly, and the Belarusian Central Rada who was a desperate way to train more units against the incoming soviet counterattack which resulted in the Operation Bagration

I do think it was possible for germany to "win" wwII
But it would involve massive changes to decisions they made from building Bismarck and Tirpitz while delaying sub production and development from various factors, to declaring war on the Soviet Union and US without first truely crippling the british first. Even if that meant years of blockading British shipping, it would have kept their fuel usage within managable levels.
It would have taken Stalin at least 2 -3 years to be in any position to threaten the east serriously without British and American support, which at the time, they weren't getting, having taken half of Poland themselves.

I think their only chance would have been to have had much more cohesion internally along with much more focus and caution externally.

All of which I consider impossible considering what we know of what and how things happened. Whether or not the NAZIs could convince the US to stay neutral when they eventually go for the USSR, thats the biggest question in this alternate reality..
Could they have worked out something with the Japanese re oil supply and convinced them to wait a few years? Probably not.. but maybe. The British Navy and merchant Navy were the biggest in the world and if between the axis if they could have stretched it past breaking without the burden of fighting the Soviets and yanks at the same time.. who knows
But as soon as you involve the mass and production of those 2.. its over, no matter what and leave it too late and nukes start becoming a thing and long before Germany would have them..
